A start-up plant scheduled to grow from 3 lines to 8, on 24/7
HP Hood
Food & Beverage
3 to 8
production lines, scheduled for 24/7 growth
150 to 340+
headcount plan
12-hr
EOWO schedule
The problem
HP Hood's new Batavia, NY plant needed to move from 5 days a week to 24/7, more than double its lines, and hire to match. Employees had been working at least 6 days a week with significant overtime.
What we did
- Ran confidential surveys so employees could shape and select their schedules
- Identified the preferred balanced, 4-crew, 12-hour, every-other-weekend-off schedule
- Provided best practices for overtime, time off, relief staffing, and flexibility
- Planned a phased transition starting with the half-gallon milk lines in October 2019
The results
- 3 to 8 production lines planned on the new schedule
- 150 to 340+ employee growth path
- Overtime costs dropped dramatically and production steadily increased
- High engagement and climbing retention
Their (Coleman's) solution delivered a great balance between our employee preferences and our growing business needs.
