The problem
Demand for ready-to-eat sausage surged in 2020. At Meadowside, first shift was working 30% full time on weekends and second and third shifts 50%, with heavy reliance on temporary labor. Weekend shifts lost productivity, and Team Members were leaving to find more predictable schedules.
What we did
- Analyzed schedules at the Meadowside and Banner Creek sites to take Lines 1 and 2 to 24/7
- Surveyed Team Members, with results 80% positive
- Identified capacity levers: skill balancing, temporary labor use, and alternative sanitation schedules to cut machinery downtime
- Led the conversation between management and Team Members on schedule preferences
- Documented how to implement 24/7 operations whenever demand requires it
The results
- $1.5 million in potential savings identified if absenteeism and fatigue are solved
- 80% positive employee survey results
- High Team Member engagement throughout the process
- Ready-to-run alternative schedule and 24/7 implementation plan for the future
Coleman Consulting Group's 3 Circle approach to alternative schedules was very valuable to us to make sure we had all the stakeholders in mind.
