The problem
Lions Gift of Sight must be on call 24/7 to provide more than 1,000 corneas for transplant and 1,000 eyes for research each year. After retirements ended regular backshift coverage, the supervisor was filling every night and weekend gap, which was unsustainable for a small, high-stress team.
What we did
- Surveyed coordinators anonymously on stress, fatigue, and preferences
- Limited consecutive days worked to prevent burnout
- Implemented a modified 3-3 pattern for night shift coordinators
- Rotated day shift days off more often, by their choice
- Began helping implement scheduling software
The results
- 24/7 backshift coverage with ongoing check-ins
- Modified 3-3 pattern in place for nights
